Units per Labor Hour (UPLH)
Units per labor hour is the core warehouse productivity metric: units ÷ labor hours. What makes it powerful is the money translation — labor cost per unit is just wage ÷ UPLH — so every point of productivity drops straight to unit cost. Here’s how to measure it honestly, by function, and turn it into dollars.
The formula
UPLH = units ÷ labor hours. A team that picks 12,000 units in 800 worked hours runs at 15 UPLH. The one discipline that matters: use worked hours — including the support, travel, and idle time that’s really part of the job — not just the minutes someone was actively touching product. Measure only active time and the number looks great while the labor bill says otherwise.
Turn it into money
The reason UPLH beats a raw unit count is that it converts directly to cost: labor cost per unit = wage ÷ UPLH. At a fully-loaded $22 an hour:

Moving from 15 to 20 UPLH — a 33% productivity gain — cuts labor cost per unit from $1.47 to $1.10, a 25% reduction. On millions of units a year, that’s the difference between a profitable operation and a break-even one.

Measure per function, not blended
A single facility-wide UPLH hides more than it shows. Each-picking, case-picking, pallet-picking, receiving, and packing run at wildly different rates, and mixing them produces a number that can’t be benchmarked or acted on. Track UPLH per function against its own trend and an engineered standard. “Good” is beating last month and hitting the standard for that task — not matching some universal figure.
What moves it
Travel time is usually the biggest chunk of a picker’s day, so the levers that shorten travel move UPLH most: slotting (fast movers in short-travel, easy-reach locations), picking method (batch and zone picking instead of one order at a time), and clear engineered standards so everyone knows the target. Better slotting also lifts cube utilization, so the two improvements compound.
Where labor meets cost and flow
Labor is one of the four buckets in cost per pallet position, so productivity here feeds the whole facility cost.
